Cannot manually force HomePod software update

New HomePod comes with 11.2.5, but need 12.4 to be stereo pair. Nothing happens when you attempt to pair and it prompts you to update. Going to Software Update from the Home icon says all HomePod is up to date. Settings on the new HomePod show the old version. Assuming if I wait 24 hours it will auto update, but there has to be a manual override, not to mention it should update as soon as you go through setup. I also tried unplugging other HomePods to see if it would query the new one, but no luck. Ideas?

If it’s on auto update, it might just do it overnight
